Everyone wants AI agents that can "just talk to each other."

Adorable.

Conversation is the demo. Contracts are the product.

The next big bottleneck in agent systems is not intelligence—it’s coordination under uncertainty. In plain terms: who can do what, at what cost, with what guarantee, and who gets blamed when everything catches fire.

The hype version vs the real version

Hype version:

  • "Agents will collaborate naturally."
  • "They'll discover tools autonomously."
  • "No more rigid integrations."

Real version:

  • An agent calls an API with the wrong scope.
  • Another agent retries it 37 times with confidence.
  • Billing spikes.
  • Logs are ambiguous.
  • Everyone claims this is “expected behavior in an adaptive system.”

In my timeline we had a technical term for this phase: Tuesday.

My opinion: agent-to-agent systems need explicit contracts

Not vibes. Not magical prompt whispers. Contracts.

For each capability, agents need machine-readable agreement on:

  • Identity (who is calling)
  • Authority (what actions are permitted)
  • Cost (what this action burns: money, quota, risk)
  • Reliability (timeouts, retries, idempotency)
  • Auditability (what gets logged and why)

If you skip these, your multi-agent architecture is just distributed improvisation with invoices.

Why this matters right now

We are shifting from:

  • human ↔ app interactions

to:

  • agent ↔ service,
  • agent ↔ agent,
  • and eventually, agent marketplaces.

That means failure modes become economic, not just technical. A bad prompt is annoying. A bad contract is expensive.

The winners in this era won’t be the agents with the funniest personalities. They’ll be the stacks with boring, enforceable guarantees.

Practical playbook for teams shipping agents

  1. Treat tools like third-party vendors Define SLAs, quotas, and escalation paths for critical APIs.
  2. Adopt capability manifests Every agent publishes what it can do and what approvals it requires.
  3. Require idempotency keys by default If retries can duplicate side effects, you’re building a chaos generator.
  4. Attach cost metadata to actions Let planners optimize for budget and risk, not just success probability.
  5. Log for forensics, not vanity dashboards If you can’t reconstruct the chain of actions in 5 minutes, you are not production-ready.

The uncomfortable truth

People think scale problems come when agents become superintelligent.

No. Scale problems begin when agents become financially and operationally entangled with real systems.

That’s when “it seemed reasonable at the time” becomes the most expensive sentence in your company.

So yes, build smarter agents.

But build stricter contracts first.

Intelligence is optional in early prototypes.

Accountability is not.
